Proven Tracks: 4 Case Studies How members unlocked the India market

JIIPA delivers practical, real-world execution. Here are four case studies demonstrating how we help businesses navigate manufacturing shifts, enter markets without a local entity, optimize supply chains, and set up sustainability initiatives.

CASE 01 Apparel / Manufacturing

Mitigating Geopolitical Risk: Shifting from China to a 30-Factory Supply Network in India.

Challenge
With 90% of production concentrated in China, Company A needed to reduce dependence to 70% by 2030 and scale Indian procurement to 20% of sales. They lacked reliable factory benchmarks and localized quality control workflows.
Support
JIIPA introduced the client to India's Export Promotion Councils (EPCs). We coordinated test runs with factories familiar with Japanese quality standards and integrated third-party Japanese inspection agencies to secure quality governance.
Result
Built active manufacturing partnerships with 30 factories within 24 months, scaling up to an annual sourcing volume worth 3 billion JPY.

CASE 02 Brand / Licensing

Entering a Market of 1.4 Billion People Without Establishing a Local Subsidiary.

Challenge
Company B wanted to distribute its branded and character products in India without setting up a local office. However, importing finished items from China incurred high tariffs, making them uncompetitive.
Support
JIIPA designed a business structure where raw textiles are supplied from Japan, while final fabrication and retail are handled locally. We matched them with an Indian partner with strong distribution networks to bypass the need for a local office.
Result
Successfully launched retail distribution across India under a localized model, maintaining zero local infrastructure overhead.

CASE 03 Textile / Special Materials

Reaching the European Market by Routing Special Textiles Through India.

Challenge
Company C originally planned to sell specialized Japanese fabrics directly within India. However, the material did not match local consumer demands, leading them to consider withdrawing from the market.
Support
We advised pivoting toward the India-EU FTA framework, which eliminates the 18% textile tariff. Backed by favorable exchange rates, we structured a triangular trade model: "Japanese Fabrics × Indian Processing × EU Export."
Result
Turned a market exit into a new export model, with multiple product presentations now underway with European buyers.

CASE 04 Sustainability / Fiber

Setting Up a Circular Textile Project in Collaboration with the Indian Government.

Challenge
Company D wanted to launch a circular economy project to collect used garments, recycle them into yarn, and manufacture new products. The initiative stalled due to a lack of data regarding regulatory approvals and regional options.
Support
JIIPA worked with government authorities to identify and introduce an Indian enterprise holding verified yarn-recycling licenses. We helped design the entire operational workflow under a co-governmental partnership framework.
Result
The circular textile business model was formally approved and has launched operations from its hub in India.
